  • 37% would begin a silent job search the moment layoff rumors surfaced, without alerting their manager or HR - indicating that traditional attrition signals may no longer provide adequate lead time.

  • 65% believe remote workers are passed over for promotions, yet many continue working remotely - knowingly accepting the career cost in exchange for flexibility.

  • 38% of Gen Z workers already manage at least one direct report, underscoring that this generation is no longer exclusively entry-level - it is moving into management roles while carrying the situationship posture with it.

Ms Shestakova provided additional context on the AI governance finding: "Young workers aren't hiding AI use because they think it's wrong. They're hiding it because they've learned that employers tend to react to new tools with restriction rather than adaptation. Organizations that build adaptive, employee-facing AI policies will see better compliance and better outcomes than those that rely on blanket restrictions."

Business Implications

The situationship dynamic represents a measurable business risk. A workforce of conditionally engaged employees performs reliably under stable conditions but is structurally prone to accelerated attrition during periods of organizational uncertainty. With 37% prepared to begin a silent job search at the first sign of instability, companies with weak internal communication practices face disproportionate talent loss precisely when retention matters most.

The research also highlights an opportunity: the conditions that would convert situationship employees into committed ones are known and addressable. Competitive compensation, genuine flexibility, clear advancement pathways, and transparent leadership during uncertainty are the primary drivers - and none require significant structural change to implement.
